Onboard a New Technician in 5 Days With a Documented System

The fastest way to lose a good new technician is a chaotic first week. No tooling, no clear expectations, and a lot of “just follow him around for a while.” A documented 5-day onboarding turns a nervous new hire into a contributing team member — and it's one of the highest-return systems a small dealership can build.

Why a documented onboarding matters

Turnover is expensive. Every technician who quits in the first 90 days takes your recruiting cost, your training time, and your team's momentum with them. Most early exits aren't about pay — they're about a new hire feeling lost, unsupported, or unsure what “good” looks like.

A written onboarding fixes that by answering three questions on day one: What is expected of me? Who do I ask? How do we do things here? Same as CDOS everywhere else: Process → Procedure → Reference.

Day 1 — Paperwork, orientation & the tour

Process: Get the administrative foundation right and make the person feel welcome.

Procedure: Complete employment paperwork, review the handbook and key policies, assign a locker/parking, issue logins, and walk the entire facility — not just the shop.

A quiet win: introduce them by name to every person they'll rely on — parts, cashier, advisors. Belonging starts with names.

Day 2 — Safety, hazard awareness & PPE

Process: Make sure the new tech can work safely before they work at all.

Procedure: Review lift operation, hazardous materials handling, PPE requirements, lockout/tagout basics, and emergency procedures. Document that each topic was covered.

Safety isn't a lecture you give once — it's a record you keep. A signed safety orientation protects the technician and the store.

Day 3 — Tools, systems & the repair-order flow

Process: Connect the person to the systems they'll touch a hundred times a day.

Procedure: Set up their DMS access, walk the repair-order lifecycle end to end, show where inspection forms and authorizations live, and confirm their tooling and equipment access.

This is where your Service department SOPs pay off — the new hire learns your documented flow, not six different veterans' habits.

Day 4 — Shadowing a top technician

Process: Show the standard by pairing with someone who lives it.

Procedure: Assign the new hire to shadow a strong technician through real ROs — inspections, documentation, communication with the advisor, and clean-up. Debrief at the end of the day.

Pick your shadow carefully. The tech they follow on day 4 becomes the habits they keep on day 400.

Day 5 — First supervised work & 30/60/90 plan

Process: Let them do the work — with a safety net — and set the road ahead.

Procedure: Assign appropriate first jobs under supervision, review the completed work together, give specific feedback, and set clear 30/60/90-day expectations.

End week one with a short conversation: what's going well, what's unclear, and what the next 30 days look like. That five-minute talk dramatically improves retention.
